With operations in El Salvador, the company faced the challenge of modernizing its in-person customer service centers to align with its global standards for operational excellence.

The Challenge

Despite its longstanding commitment to service quality, the company experienced sustained growth in the number of customers visiting its in-person service centers. This created several operational challenges that directly affected the customer experience.

The number of customers requiring in-person assistance increased significantly, placing greater pressure on the available service channels. Longer wait times contributed to customer frustration and dissatisfaction, while recurring traffic peaks on specific days of the week and month were difficult to anticipate or manage.

The company also lacked a structured system for organizing, directing, and prioritizing customer flow based on the type of service required. Supervisors did not have real-time visibility into operational performance at each branch, and there was no historical branch-level data available to analyze customer behavior and support data-driven decision-making.

The Solution

ACF Technologies worked with the company's operational excellence team to design and implement a queue management solution based on the Q-Flow platform.

The implementation was completed in phases. The first phase focused on automating basic processes such as customer identification and information collection. The second phase addressed more complex service workflows.

Together, these capabilities created a more structured service environment while providing employees and management with greater visibility into customer flow and operational performance.

Integration and Key Improvements

01 Queue and Ticket Management:

Customers join a digital queue based on the service they need, creating a more organized and efficient service flow while eliminating unstructured waiting. The system assigns a ticket, communicates the estimated wait time, and directs each customer to the most appropriate agent to address their needs.

02 Digital Signage in Waiting Areas:

Digital displays were installed in waiting areas to provide real-time information about queue status, the ticket currently being served, and estimated time until service. The screens also display advertising and informational content to improve the customer experience while waiting.

03 Commercial System Integration:

An integration was developed between Q-Flow and the company's commercial system to automatically identify customers from the moment they receive their ticket. This information appears in the service agent's console and is recorded in the customer's service history, supporting a more personalized and efficient experience.

04 Advanced Reporting:

Branch and area managers have access to reports containing key operational performance information, including total customers served, average service times, Service-Level Agreement (SLA) compliance, location comparisons, and customer flow patterns by branch. These insights support informed decision-making and help the organization anticipate peaks in demand.

05 Branch Modeling Consulting:

ACF provided consulting services to support the teams responsible for defining service models within each branch. Through Q-Flow, key configurations were replicated across customer service centers, including service configuration, locations, reception points, and InfoPages.

The Results
